Happiness Histogram (#59)

Create a happiness histogram to get people talking

Prepare a flip chart with a horizontal scale from 1 (Unhappy) to 5 (Happy).
  • One team member after the other places their sticky note according to their happiness and comment on their placement
  • If anything noteworthy comes from the reason, let the team choose to either discuss it there and then or postpone it for later in the retrospective
  • If someone else has the same score, they place their sticky above the placed one, effectively forming a histogram

Avoid Waste (#135)

Tackle the 7 Wastes of Software Development

This activity facilitates a broad discussion around waste, using the 7 Wastes of Software Development from Lean Software Development by Mary and Tom Poppendieck.

Prepare the room with 7 flip-chart sheets, each representing a category of waste. Be sure to give enough room for small groups to stand around them, so spread the sheets out across the room!

The 7 categories of waste are:
  1. Partially Done Work
    Is work going from beginning to end in a single rapid flow? For example; are you building up large amounts of untested or undeployed work? Do you have long-lived feature branches?
  2. Extra Features
    Do your customers or users actually need what you’re building?
  3. Relearning
    Do you spend a lot of time rediscovering what you (or someone else on your team) already knew at one time?
  4. Handoffs
    Is your team truly collaborating, or handing off bits of work to each other, losing tacit knowledge in the process?
  5. Delays
    Does work typically spend lots of time stalled awaiting things like environments, someone to be available, or decisions to be made?
  6. Task Switching
    Do you find that you lose time to context switching frequently?
  7. Defects
    Does your team have a low defect rate? How late in the development process do you find defects? Could this feedback loop be shorter?
To start, briefly describe each of the different types of waste (more in-depth information here). Then pose the core questions:

In which situations do we incur this type of waste?
Where do we do a good job of avoiding this type of waste?

Break into groups of 2-3 people, preferably with a mix of roles in the groups. This helps to build awareness of the waste everyone else is dealing with on your team. Then, each group selects their first topic and spends a short amount of time writing post-its to answer the two questions above. Limit it to 2 or 3 minutes per topic and 2 post-its per person for each topic to avoid getting swamped with data. When the timebox is up, each group cycles to the next category until everyone has had an opportunity to contribute to each.

What themes are emerging? What do participants notice? Use dot-voting to decide which topics are important enough to further discuss in the next phase.

Speed Dating (#26)

Each team member explores one topic in depth in a series of 1:1 talks

Each participant writes down one topic they want to explore, i.e. something they'd like to change. Then form pairs and spread across the room. Each pair discusses both topics and ponders possible actions - 5 minutes per participant (topic) - one after the other. After 10 minutes the pairs break up to form new pairs. Continue until everyone has talked to everyone else.
If the group has an odd number of members, the facilitator is part of a pair but the partner gets all 10 minutes for their topic.

(The way to make all the pairings come out even is the following: Form two rows facing each other. This is pairing one. Pick one person. This person's position is fixed the entire time. Everybody else rotates one spot after each pairing.)

Circles & Soup / Circle of Influence (#29)

Prepare a flip chart with 3 concentric circles, each big enough to put stickies in. Label them 'Team controls - Direct action', 'Team influences - Persuasive/recommending action' and 'The soup - Response action', from innermost to outermost circle respectively. ('The soup' denotes the wider system the team is embedded into.) Take your insights from the last phase and put them in the appropriate circle.
The participants write down possible actions in pairs of two. Encourage them to concentrate on issues in their circle of influence. The pairs post their action plans next to the respective issue and read it out loud. Agree on which plans to try (via discussion, majority vote, dot voting, ...)

Helped, Hindered, Hypothesis (#16)

Prepare 3 flip chart papers titled 'Helped', 'Hindered', and 'Hypothesis' (suggestions for things to try out). Ask participants to help you grow and improve as a facilitator by writing you sticky notes and signing their initials so that you may ask questions later.
